Who or what guides the transformation?

The quality of the leadership system becomes particularly evident during change and major transformation processes. Well-trained leaders are undoubtedly a key part of this process—but often, that alone is not enough. When large institutions and public authorities need to be realigned and made capable of change, the necessary momentum cannot come from leadership alone. Employees—and the organisational structures as a whole—must also be engaged and activated as drivers of transformation. These insights have led us to fundamentally rethink the concept of leadership.

Traditionally, we view leadership as the actions of individual leaders. Equipped with the appropriate competencies, they guide the team and the organisation from the current state to the desired future state.
In the traditional model, improving leadership focuses primarily on selecting suitable leaders and equipping them with the right skills. However, the greater the gap between the current and desired state, the more complex the adaptation to internal and external impulses, and the more uncertain the path forward, the higher the risk of leaders becoming overwhelmed—and the lower the chances of success.
In contrast, our 3D leadership model focuses on the interplay of three forms of leadership contribution: it considers the impulses from individual leaders, employees, and the organisation itself.
In our 3D model, it is essential, on the one hand, to equip employees early on to actively contribute to leadership. On the other hand, the organisation’s guardrails — its structures, processes, and technologies — must be aligned with the leadership contributions from the other two dimensions. Where do unproductive friction points arise? Where do impulses get lost? Where do they contradict or undermine each other?

We invite you to take a holistic view of your leadership system and to examine whether the three elements within your organisation are aligned and mutually reinforcing.
If this is not the case, leadership contributions cannot take full effect, and the implementation of new strategies is likely to fall short of expectations.
